Matching the Label Is Not Matching the Drive

His enquiry describes a reasonable plan built on an assumption that does not hold. A drive from over ten years ago: "it sounded like the arm was stuck and couldn't read the platter, and there was a little click every few seconds. I bought the exact same hard drive w"ith the intention of transplanting parts. The diagnosis is sound and the sourcing is where it comes apart. Two drives carrying the same model number are frequently not compatible with each other, and fitting the wrong heads is not a neutral experiment — it damages the platters it touches.

The decode: what actually has to match, and why a mismatch costs

What a model number tells you: the family, the capacity and the broad design. What it does not tell you is which production run the drive came from, which firmware revision it carries, or how its heads were characterised at manufacture. Those vary within a model number, sometimes considerably, across a product's life.

Why heads are not interchangeable within a model: each head assembly is calibrated to the drive it was built into. The drive's firmware holds adaptive data describing that specific assembly — preamplifier settings, per-head characteristics, and a map of which physical heads correspond to which surfaces. Fit an assembly from a different production run and the firmware is applying one drive's calibration to another drive's hardware. Frequently it simply does not read. Sometimes it reads badly, which is worse, because the result looks like partial success while heads fly at the wrong height.

So what a donor actually has to match: the model, the firmware revision, and usually a manufacture date within a narrow window — plus, on many designs, the head map, which is why donors are selected by comparing labels in detail rather than by ordering the same part number online. A drive bought from a general marketplace as "the exact same model" satisfies one of those conditions.

Why a failed attempt is not recoverable ground, and this is the part worth stopping for: fitting heads means opening the sealed assembly. Doing that outside filtered air draws dust onto the platters. Fitting an incompatible assembly and powering it means heads flying with wrong parameters across surfaces holding the only copy of his data. A failed transplant does not leave the drive where it started — it leaves it contaminated, and frequently scored.

What his purchase is still worth: genuinely something. A donor of the same model is a candidate, and if the firmware revision and date range happen to align it may be exactly right. It should travel with the failed drive rather than being written off — established as suitable rather than assumed.
